Why is my cake dry? 6 causes and how to fix them

A dry cake is one of the most common baking disappointments — it looks fine, but it's crumbly, tight and needs a cup of tea to get down. The good news: a dry cake is almost always caused by one of a handful of fixable things, and none of them mean you can't bake.

1. It was in the oven too long

This is the number one cause. Every extra minute past done drives out moisture. Ovens also run hotter or cooler than their dial says, so "bake for 35 minutes" is a guide, not a law.

The fix: check 5 minutes early. A skewer in the centre should come out with a few moist crumbs, not wet batter and not bone dry. Get an oven thermometer if your bakes are consistently over or under.

2. Too much flour

Scooping the measuring cup straight into the flour bag packs it down and gives you far more than the recipe wants — sometimes 30% more. Excess flour makes a dry, dense crumb.

The fix: weigh your flour with digital scales. It is the single biggest upgrade to consistent baking. If you only have cups, spoon flour in and level off — never scoop.

3. Not enough fat or sugar

Butter, oil and sugar all hold moisture. Cutting them down — or swapping to a low-fat substitute without adjusting — leaves the crumb dry. Sugar isn't just sweetness; it keeps cakes soft.

The fix: follow the recipe's fat and sugar amounts, and if you're lightening a cake, use a recipe designed to be lighter rather than hacking a rich one.

4. Overmixing the batter

Once flour meets liquid, mixing develops gluten. Beat too long and you build a tough, tight structure that bakes dry.

The fix: mix until just combined once the flour goes in. A few streaks are fine — they vanish in the oven.

5. The oven was too hot

A too-hot oven sets and dries the outside before the middle is done, so you bake longer chasing the centre and dry the whole thing.

The fix: use the temperature stated, preheat fully, and trust a thermometer over the dial.

6. It was stored uncovered

Even a perfect cake dries out fast sitting open to the air.

The fix: cool completely, then store airtight. A slice of bread in the tin helps keep sponge soft overnight.

Weigh your flour, take the cake out a touch earlier than you think, and store it covered. Those three habits fix the great majority of dry cakes before you change a single ingredient.
